Leadership Systems Beyond Founder-Centric Organizations: Designing Distributed Leadership for Institutional Continuity

Abstract

Founder-led organizations often treat leadership continuity as a succession event: identify a successor, transfer a title, and hope that organizational performance remains stable. This framing is too narrow when critical leadership functions, stakeholder relationships, contextual knowledge, and the authority to interpret ambiguity remain concentrated in the founder. This conceptual paper develops a Leadership Continuity System for moving organizations from founder-centric leadership toward distributed institutional capability. It distinguishes four forms of founder concentration—functional, relational, interpretive, and developmental—and proposes a six-element system linking leadership-function mapping, primary and secondary ownership, capability bench development, context and relationship transfer, activation and transition protocols, and governance-based learning. A five-stage maturity model and six testable propositions provide a framework for assessing and strengthening leadership continuity while reducing key-person risk and preserving strategic coherence.
